HDR First: Why the Old SDR Workflow Is Broken

HDR has been on the rise across streaming, live sports, mobile devices, and even social media. Even though audiences are seeing more HDR content, many production workflows are still largely built around SDR.

For many teams, HDR does not become part of the conversation until the final color grade. Everything before that, from production through editorial, may still be viewed and evaluated in SDR.

In this episode of Broadcast2Post, Michael Kammes is joined by experts, Tom Graham (Dolby) and Bram Desmet (Flanders Scientific), to discuss why that workflow is beginning to change, how HDR monitoring has become more accessible, and what it could mean to start thinking about HDR earlier in production.

HDR Is Already Becoming the Viewing Experience

HDR is no longer something reserved for premium theatrical releases or the highest-end streaming productions. It is steadily becoming part of the way people watch content every day. 

Dolby Vision is now a primary HDR deliverable for major studios and streaming services, while HDR adoption continues to expand into live sports. At the same time, HDR has moved well beyond the living room. Smartphones can capture and display HDR, and platforms such as Instagram are bringing Dolby Vision into everyday social content. 

The result is an interesting disconnect. Audiences increasingly have access to HDR displays and HDR content, but many of the workflows used to create that content are still centered around SDR. 

As HDR becomes more common at the point of consumption, there is a strong argument for thinking about it earlier at the point of creation. 

What Does HDR Actually Give You?

HDR is sometimes described simply as a brighter image, but that misses much of what makes it valuable. 

Traditional SDR standards were developed around the limitations of older display technology. HDR gives filmmakers a much larger range of luminance and color to work with, making it possible to retain detail in bright highlights and dark shadows while creating greater contrast and depth throughout the image. 

That expanded range also gives filmmakers a wider color palette and more room to make creative decisions. A bright window, a reflection off a car, a practical light in the background, or detail in a dark wardrobe can all be represented with more nuance instead of being pushed into the narrower limits of SDR. 

Dolby Vision takes this a step further by using metadata to help translate the HDR image across different displays. A production might be mastered on a professional HDR monitor capable of significantly higher brightness than a consumer television or smartphone. Dolby Vision uses information about the mastered image to help adapt that experience to the capabilities of the display while preserving the creative intent as closely as possible. 

That becomes increasingly important when the same piece of content may be viewed on everything from a high-end television to a phone. 

Why Has HDR Stayed in the Color Suite?

For a long time, there was a very practical reason HDR was primarily a finishing workflow: the equipment made it difficult to do much else. 

Professional HDR reference monitors were expensive, heavy, power hungry, and not particularly easy to move around a production environment. Even if a camera was capturing enough dynamic range for an HDR finish, bringing a large reference display onto a set or DIT cart was not realistic for many productions. 

The easier approach was to monitor in SDR during production and editorial, then wait until the color grade to really see what the HDR image could look like. 

That barrier is beginning to disappear. HDR-capable displays are getting smaller and lighter, and there are now options available across a much broader range of price points. What once required a substantial investment in specialized monitoring equipment is becoming much more practical for production, editorial, and even corporate video environments. 

It can also change the economics of the workflow. Instead of treating an HDR reference display as something that lives permanently in a dedicated color suite, some teams can use the same monitor at different stages of production. A display might spend time on set or with a DIT before moving into editorial or eventually being used during finishing. 

Seeing HDR Earlier Can Change Creative Decisions

The benefit of making HDR monitoring more accessible is not simply that you get to see a better-looking image earlier. It can change how people make creative decisions throughout a production. 

Think about what happens when directors, cinematographers, producers, and editors spend weeks or months looking at an SDR representation of the image. That version naturally becomes their visual reference. By the time they finally see the HDR version during finishing, they have already become accustomed to something different. 

That can make teams more conservative with HDR, even when the additional range is available to them. 

Monitoring HDR earlier gives the creative team a better understanding of what the camera is actually capturing and what they will ultimately have available in the grade. Highlights, shadow detail, reflections, wardrobe, makeup, practical lighting, and exposure decisions can all behave differently when viewed with the additional range of HDR. 

There is also a practical production benefit. If something does not look right, it is much easier to change a light, adjust an exposure, reposition a reflection, or make a wardrobe decision while everyone is still on set. Discovering the same issue during the final grade leaves far fewer options. 

What Does a Practical HDR Workflow Look Like?

There is no single HDR workflow that makes sense for every production, and adopting HDR does not necessarily mean rebuilding the entire production pipeline. 

A high-end episodic or feature production might monitor HDR on set while continuing to capture Log or RAW. That material can move through the existing production and editorial workflow before an HDR hero master is created during color grading. Dolby Vision can then become part of the process for creating and managing the corresponding viewing experiences, including an SDR version. 

But that is only one end of the spectrum. 

A corporate production team might already own a cinema camera capable of capturing the necessary dynamic range. Adding an HDR-capable monitor and working within DaVinci Resolve could provide a relatively straightforward path to producing HDR content without requiring an entirely new post-production facility. 

At the simplest end, smartphones have already put HDR production into the hands of millions of people. It is possible to capture, edit, view, and distribute Dolby Vision content using devices people carry in their pockets every day. 

The important question is not whether a production can replicate a Hollywood HDR workflow. It is what level of HDR workflow makes sense for the content being produced, the people creating it, and where that content will ultimately be viewed. 

HDR and 4K Are Not the Same

One misconception that can make HDR seem more intimidating than it needs to be is the assumption that HDR automatically means moving the entire workflow to UHD or 4K. 

Resolution and dynamic range are separate parts of the image. An HD signal can still be HDR, and the improvement in contrast, highlight detail, shadows, and color can create a noticeable visual difference without increasing the resolution at all. 

That distinction matters for organizations concerned about storage, bandwidth, processing, or infrastructure costs. A team may be able to introduce HDR monitoring or work with HDR proxies without immediately taking on all of the additional requirements associated with moving an entire production environment from HD to UHD. 

This can be especially useful in live sports, broadcast, remote production, and other environments where bandwidth is a significant part of the system design. HDR does not have to be tied to a wholesale resolution upgrade. 

Monitoring Still Needs to Be Trusted

Making HDR more accessible does not eliminate the need for accurate monitoring, particularly once creative decisions about color are being made. 

For general editorial work, an HDR-capable computer display connected over HDMI may provide enough information for an editor to understand the image and work effectively. Once someone begins making professional color decisions, however, the entire monitoring chain becomes more important. 

A dedicated video I/O device provides a more predictable signal path between the workstation and a calibrated reference monitor, rather than relying on the computer’s normal display output and operating system color management. 

Fortunately, this part of the workflow has become more accessible as well. Professional video I/O devices that once represented a significant investment can now be added to many HDR workstations without dramatically increasing the overall cost of the system. 

The objective is not to make every edit bay into a full mastering suite. It is to understand when the image needs to be trusted and build the monitoring chain accordingly. 

The Bigger Change May Be When We Start Thinking About HDR

For years, it made sense to treat HDR as something that happened near the end of production. The equipment was expensive, the workflows were specialized, and only a relatively small portion of the audience had displays capable of experiencing the result. 

That environment has changed considerably. Cameras are already capturing the dynamic range. Professional HDR monitoring is becoming more accessible. Distribution platforms are supporting HDR, and audiences increasingly have HDR-capable screens in their homes and pockets. 

As those barriers continue to come down, the bigger shift may not simply be that more projects are delivered in HDR. It may be that HDR starts moving upstream, becoming something production teams think about during acquisition, monitoring, and editorial rather than waiting until the final days of color. 

That does not mean every project needs to become an end-to-end HDR production overnight. There are plenty of productions where SDR will continue to make sense, and there are different levels at which HDR can be introduced. 

But if HDR is ultimately where the content is headed, there is growing value in seeing and evaluating that image before the project reaches the finishing suite.
